80% of His Business Vanished Overnight: Gareth Hoyle on Why AI Changes Everything
Welcome to Market Movers: Building Brands & Links with Linkifi! Your go-to podcast for transforming your business into an unforgettable brand, where branding meets SEO and link-building. I’m Chris Panteli, Co-Founder and CEO of Linkifi, and I’m joined by my co-host and Co-Founder, Nick Biggs.
In this episode, we’re joined by Gareth Hoyle, Managing Director of Marketing Signals, to explore what two decades in SEO can teach us about the current AI shift. Gareth shares how Google Penguin wiped out 80% of his business in 2012, why that experience changed his approach to new tactics, and how Marketing Signals is now rebuilding agency workflows around AI, automation, GEO, digital PR and agentic systems.
Key Talking Points
✅ Penguin Wiped Out 80% of the Business. Gareth had around 300 staff in India and tens of thousands of websites when Google Penguin hit in 2012. The experience permanently changed how he evaluates strategies that appear to work today but may disappear tomorrow.
✅ AI Is the Most Exciting Shift He Has Seen. Unlike previous SEO changes, Gareth sees AI as both a new discovery channel and a technology capable of completely rebuilding how agencies operate internally.
✅ Marketing Signals Is Trying to Become Claude-Native. AI usage is now part of how Gareth evaluates his team. The agency has reduced headcount by around 25% through agentic workflows and reinvested those savings into AI consultants and technology.
✅ Humans Should Do the Thinking, AI Should Do the Heavy Lifting. Gareth’s goal is to map repetitive agency processes into structured workflows, automate as much execution as possible, and leave people focused on strategy, judgment and creativity.
✅ One AI-Built Side Project Is Already Making Around $1K a Week. Gareth built a Claude skills marketplace during a flight from Manchester to New York, launched it while still on the plane and says it now generates roughly $1,000 per week.
✅ Automating a Broken Process Just Produces Broken Output Faster. Gareth stresses that agentic workflows only work when the underlying process is already understood. Years of agency experience are what make the automation valuable.
✅ Digital PR Outreach Can Now Be Triggered From a Single Keyword. Marketing Signals has built a workflow that pulls ranking URLs, analyzes their backlinks across multiple data sources, filters prospects, finds contacts and launches outreach sequences automatically.
✅ Human Oversight Still Matters. Gareth does not want AI making every decision for major brands. His team still reviews campaigns and handles outreach responses, while learnings are continuously fed back into the system to improve future runs.
✅ GEO Creates a New Revenue Opportunity for Agencies. Gareth believes there is significant overlap between SEO and AI visibility, but enough difference to justify additional strategy, citations, content and experimentation as a separate growth area.
✅ Big Brands Already Have an AI Visibility Advantage. Enterprise brands often receive natural mentions from major publications, but Gareth believes AI search also gives smaller specialists an opportunity to compete where traditional Google authority once made that extremely difficult.
✅ AI Needs Much More Complete Information Than Traditional Search. Especially in e-commerce, Gareth is seeing a greater need for detailed product dimensions, attributes, imagery and video. Missing information can reduce the confidence AI systems have in recommending a product.
✅ AI Search Is Still an Attribution Problem. Brands can improve citations and visibility without necessarily seeing equivalent referral traffic yet. Gareth expects advertising, agentic checkout and new discovery interfaces to fundamentally change how marketers measure performance.
